Cost per lead measures what you paid for a record. Cost per funded deal measures what the acquisition channel cost to produce the outcome that can generate revenue.
The two formulas
Lead-only cost per funded deal = net lead spend ÷ funded deals
Fully loaded cost per funded deal = total attributable acquisition cost ÷ funded deals
Total attributable acquisition cost can include net vendor spend, variable follow-up labor, allocated data and software, and other costs that changed because the cohort existed.
Use one defined cohort
Do not combine vendors, product standards, delivery periods, or sales processes in one calculation. A useful cohort has:
- One supplier and product.
- One product-standard version.
- A defined delivery period.
- Consistent acceptance rules.
- A consistent follow-up process.
- A predetermined maturity date.
Define every funnel stage
- Delivered: leads that reached the agreed valid-delivery state.
- Accepted: delivered leads retained after objective defect review.
- Contacted: prospects with whom meaningful contact occurred.
- Qualified: prospects meeting the buyer’s internal sales criteria.
- Application completed: the required application was submitted.
- Approved: the application was approved for the relevant product.
- Funded: funds were actually disbursed.
Always state the denominator. “Seven percent funded” is ambiguous unless the reader knows whether it means seven percent of delivered, accepted, contacted, or completed applications.
Which costs belong in the calculation?
Net vendor spend
Use the actual cohort invoice minus attributable refunds or credits. If invalid leads were replaced, document how those replacements are counted.
Follow-up labor
Include labor that changed with lead volume: attributable hours multiplied by a consistently calculated fully loaded hourly cost.
Data and software
Include cohort-specific or volume-dependent CRM, enrichment, dialer, messaging, and call-tracking costs. Do not assign an arbitrary share of every company subscription.
Other attributable costs
Depending on the model, this may include outsourced qualification, variable commissions, or per-application processing. Funding principal is capital deployed, not an acquisition expense.
A worked example
The figures below are illustrative only and are not benchmarks or forecasts.
| Item | Illustrative result |
|---|---|
| Leads delivered / accepted | 100 / 96 |
| Funded deals | 7 |
| Gross vendor invoice | $15,000 |
| Credits | $600 |
| Follow-up labor | $1,680 |
| Data, software, and other attributable cost | $720 |
Net vendor spend is $14,400. Total attributable acquisition cost is $16,800. Lead-only cost per funded deal is $2,057.14. Fully loaded cost per funded deal is $2,400.
The lead price alone does not reveal either figure.
Account for conversion lag
Do not compare a cohort delivered last week with one that has had three months to mature. Set a review date before the pilot starts. Until then, label cost-per-funded-deal results as interim.
Approvals can provide an earlier diagnostic, but cost per approval and cost per funded deal must remain separate.
Connect acquisition cost to contribution
Compare fully loaded cost per funded deal with risk-adjusted contribution—not funding principal or gross funding volume.
Pre-acquisition contribution per funded deal = buyer revenue − transaction-level fulfillment and servicing costs.
Post-acquisition contribution = total pre-acquisition contribution − total attributable acquisition cost.
Each buyer must use its actual revenue, commissions, servicing costs, losses, timing, and capital economics.

Calculator results depend on your accounting definitions, attribution method, sales execution, conversion lag, and transaction economics. They are not financial, legal, tax, or underwriting advice.
Three reporting rules
- If there are no funded deals, cost per funded deal is unavailable—not zero.
- Show the cohort age and record counts beside every rate.
- Do not expand volume before the original cohort reaches its review date.
Evaluate the complete cohort
A capture-to-delivery record can improve acquisition auditing. Funded-deal economics still depend on disciplined outcome reporting by the buyer.
